S&rsquo;ils adh\u00e8rent, s&rsquo;impliquent, donnent du sens, les autres seront plus enclins \u00e0 suivre. S&rsquo;ils se montrent sceptiques, ironisent, minimisent, la dynamique risque de s&rsquo;en trouver frein\u00e9e. Ignorer ces acteurs, ou les consid\u00e9rer comme des \u00ab\u00a0influenceurs\u00a0\u00bb g\u00eanants, peut donc \u00eatre une erreur strat\u00e9gique. \u00c0 l&rsquo;inverse, les identifier et les associer peut transformer une d\u00e9marche per\u00e7ue comme venant \u00ab\u00a0d&rsquo;en haut\u00a0\u00bb en projet r\u00e9ellement partag\u00e9.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Identifier les leaders informels demande une observation fine de la vie des \u00e9quipes. Qui est sollicit\u00e9 pour avis lorsque survient un probl\u00e8me ? Qui parvient \u00e0 apaiser les tensions ? Qui lance des initiatives spontan\u00e9es ? Qui f\u00e9d\u00e8re autour de lui ou d&rsquo;elle dans les moments cl\u00e9s ? Les managers, les RH, les repr\u00e9sentants du personnel, les services HSE peuvent contribuer \u00e0 ce rep\u00e9rage, \u00e0 condition de ne pas le confondre avec une simple popularit\u00e9. Un leader informel n&rsquo;est pas n\u00e9cessairement la personne la plus extravertie ou la plus sympathique ; c&rsquo;est celle dont la parole p\u00e8se sur les comportements.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Une fois ces personnes rep\u00e9r\u00e9es, la question se pose de la mani\u00e8re de les mobiliser sans les instrumentaliser. Il ne s&rsquo;agit pas de les enr\u00f4ler comme des \u00ab\u00a0relais de communication\u00a0\u00bb au sens \u00e9troit, ni de les charger de convaincre leurs coll\u00e8gues contre leur gr\u00e9. Il s&rsquo;agit plut\u00f4t de les associer en amont aux r\u00e9flexions, de leur pr\u00e9senter les projets, d&rsquo;\u00e9couter leurs retours, d&rsquo;int\u00e9grer leurs pr\u00e9occupations. Un op\u00e9rateur tr\u00e8s respect\u00e9 qui explique, en ses propres mots, pourquoi telle mesure de s\u00e9curit\u00e9 lui semble importante apr\u00e8s avoir particip\u00e9 \u00e0 son \u00e9laboration, sera souvent plus convaincant qu&rsquo;un expert ext\u00e9rieur. De m\u00eame, dans le domaine de la RSE, un salari\u00e9 influent qui s&rsquo;engage dans un projet de r\u00e9duction des d\u00e9chets, d&rsquo;inclusion ou de solidarit\u00e9 locale peut susciter un effet d&rsquo;entra\u00eenement bien plus fort que dix affiches de communication.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Les RH jouent un r\u00f4le important pour reconna\u00eetre ce leadership informel et le valoriser sans le bureaucratiser. Il peut \u00eatre pertinent, par exemple, d&rsquo;inviter ces personnes \u00e0 certains s\u00e9minaires, \u00e0 des groupes de travail transverses, \u00e0 des rencontres avec la direction, pour qu&rsquo;elles puissent faire entendre la voix du terrain. Il est aussi essentiel de les soutenir lorsqu&rsquo;elles prennent des positions courageuses, y compris lorsqu&rsquo;elles mettent en lumi\u00e8re des dysfonctionnements. Rien n&rsquo;est plus d\u00e9motivant, pour un leader informel, que d&rsquo;\u00eatre sollicit\u00e9 pour porter des messages, mais ignor\u00e9 lorsqu&rsquo;il remonte des difficult\u00e9s structurantes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Il convient \u00e9galement de rester attentif aux risques. Un leadership informel peut parfois se construire sur des bases oppos\u00e9es aux valeurs que l&rsquo;entreprise souhaite promouvoir : minimisation des risques, r\u00e9sistance syst\u00e9matique aux changements, normalisation de comportements dangereux ou irrespectueux. Dans ces cas, la question n&rsquo;est plus tant de mobiliser que de transformer. Cela suppose un travail plus profond sur la culture, sur les r\u00e8gles du jeu, sur la mani\u00e8re dont certains comportements sont tol\u00e9r\u00e9s ou non. Les managers et les RH doivent alors assumer de confronter ces pratiques, parfois en associant le collectif pour r\u00e9interroger ce qui est acceptable.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Au final, prendre au s\u00e9rieux le r\u00f4le des leaders informels dans la transformation HSE-RSE, c&rsquo;est reconna\u00eetre que les d\u00e9cisions ne se diffusent pas seulement de haut en bas, mais aussi horizontalement, \u00e0 travers les relations de confiance au sein des \u00e9quipes. C&rsquo;est accepter que l&rsquo;on ne change pas des comportements par des injonctions, mais en s&rsquo;appuyant sur ceux qui font d\u00e9j\u00e0, souvent, vivre au quotidien des valeurs de responsabilit\u00e9, de solidarit\u00e9, de vigilance.
